But Block flamboyantly and demonstrably cut 4,000 staff last week and declared it progress, and the defiance of it deserves a front-of-the-line discussion here today.

On February 26, Jack Dorsey published a memo to Block's employees. The number was 4,000; roughly 40% of the company's workforce, gone. Within hours, Block's stock surged 24%. Not despite the layoffs, but because of them.

Dorsey's framing was deliberate: Block was becoming an "intelligence-native operating model." The word that should catch your attention in that phrase isn't "intelligence." It's "model," as in template.

This matters because Block didn't just announce layoffs, it announced a framework. They built a real internal AI platform called Goose, measured what they claim is 40% more code output per engineer, and used those numbers to justify halving their workforce. The efficiency gains are at least partially real; Block's engineering blog has documented Goose's integration into their development workflow for months. That's what makes this worth taking seriously, and what separates this from the usual round of tech layoffs dressed up in a press release.

If the gains were fabricated, this would be an easy story to dismiss. The uncomfortable truth is that Block built the tool, measured the output, and slashed the staff. Then the market told every other CEO in America exactly how it felt about the decision.

Both Things Are True

The discourse around Block's layoffs split into two camps almost immediately, and both of them are partially right.

The AI-is-real case: Block's Goose platform is not vaporware. It's an internal AI development environment that has been integrated across their engineering workflow for months. Block claims engineers using Goose produce 40% more code, and their CFO reinforced the framing publicly with language about moving "faster with smaller, highly talented teams." This aligns with what Bashmatica! has been covering for three issues: LLMs genuinely accelerate specific, bounded tasks. Code generation, log analysis, test scaffolding, error diagnosis. The productivity gains in those areas are measurable and real. Nobody who has used an LLM for log parsing during a production incident (Issue #2) or compared model performance across tiers (Issue #3) would argue that the tooling is imaginary. Block built real infrastructure, measured real output differences, and made real decisions based on the data. That part of the story holds up.

The AI-washing case: Block doubled its headcount from approximately 5,000 to 10,000 during the pandemic hiring boom. A 40% reduction brings them roughly back to 2020 staffing levels. FT Partners, a fintech-focused advisory firm, noted that the cuts were "more about a bloated business than AI." Oxford Economics found that many companies citing AI as a justification for layoffs are actually correcting pandemic-era overhiring. A Harvard Business Review survey found that AI-linked workforce reductions were "almost entirely anticipatory," meaning companies cut headcount based on what they expect AI to do, not what it was actually doing already. Sam Altman himself acknowledged the "AI-washing" phenomenon on an investors' call weeks before Block's announcement.

A synthesis: Real efficiency gains layered on top of overdue right-sizing. Block needed to shed pandemic-era bloat. Dorsey chose the AI framing because that framing gets rewarded. Both things can be true simultaneously, and the fact that they are is exactly what makes this story worth dissecting rather than dismissing.

The 24% Bonus

Block's stock surged 24% on the day of the announcement. That number created something more significant than a single good quarter for shareholders; it created a template.

The market didn't just reward cost reduction. It rewarded the narrative. "We're not laying people off because we overhired; we're becoming intelligence-native." That single reframing converts a story about correction into a story about transformation, and Wall Street pays a premium for transformation stories. It's the difference between "we made mistakes in 2021" and "we're building the future." One invites scrutiny; the other invites investment.

The incentive structure is now explicit. Pinterest cut 15% of its workforce in the same period. Tech layoffs in the first six weeks of 2026 reached 30,700 according to layoffs.fyi tracking. Fortune published a piece titled "the week the AI scare turned real." Whether or not AI capabilities justify the specific headcount reductions at any given company, the market has signaled that the AI-transformation narrative carries a premium. Expect this framing to proliferate.

Every CFO with a board deck watched Block's stock price on February 26. The ones who were already planning reductions now have a playbook for how to position them.

This isn't speculation. It's a reading of incentives. Companies do what gets rewarded, and the market just made the reward structure unmistakable.

What This Means For Your Team

The Block story generates plenty of macro-level commentary. What it doesn't generate is specific guidance for the people actually building and maintaining the infrastructure: engineers running pipelines, managing observability, and keeping production alive at 3am. The impact isn't uniform; it depends on where you sit.

Small teams (2-10 engineers): If you're on a team this size, nobody is getting laid off because of AI. These teams are chronically understaffed already; the backlog is always longer than the sprint, and the on-call rotation is always thinner than it should be. AI tools are force multipliers here; they're the reason your three-person DevOps team can finally keep up with the alert queue instead of perpetually triaging. Small teams adopt AI tooling fastest because the pain of not having it is constant and visible every single day. The Block story is background noise for teams this size, but the tooling it validated isn't.

Mid-size teams (10-50 engineers): This is where the pressure is most acute. Mid-size teams are large enough for productivity gaps to become visible and small enough that every headcount decision gets scrutinized. Uneven adoption of AI tools creates measurable differences: engineers who integrated LLMs into their workflow months ago are producing observably more output than those who haven't. That gap shows up in sprint velocity, in deployment frequency, in how fast incidents get resolved. If your team has a mix of AI-augmented and non-augmented engineers, leadership is noticing the delta.

Enterprise teams (50+ engineers): Adoption at this scale moves slower; procurement cycles, compliance review, security evaluation, vendor assessment all add months to any tooling change. But the "40% more code per engineer" metric is exactly the kind of number that lands in a board deck. It doesn't matter whether that number translates cleanly to your environment. What matters is that it exists, and that someone in a leadership meeting has already written it on a slide. If your organization has started measuring AI productivity metrics, or if "AI readiness" has appeared in any leadership communication, they are projecting headcount changes. That's what those measurements are for.

The through-line across all three: The career risk isn't that AI replaces you directly. It's that AI changes the math on team sizing. The closest parallel is cloud migration a decade ago. Nobody fired the sysadmins because the cloud replaced them. But teams restructured around smaller, higher-leverage staffing models. The people who thrived were the ones who learned Terraform and Kubernetes early, not because the old skills were worth less, but because the new skills changed what a single engineer could accomplish. The same dynamic is playing out now with AI tooling, and the Block story just put a concrete number on the timeline.

A Practical Calculus

Three specific actions, none of which require you to panic:

1. Become visibly AI-augmented. Use the tools daily. Be on the right side of adoption metrics when your organization starts measuring them (and they will). This isn't about performative productivity; it's about making AI assistance a natural part of how you work, so that when someone asks "who on the team is using AI effectively?" your name comes up without hesitation.

2. Document your leverage. AI-augmented impact that isn't measured doesn't exist in a board deck. Track how LLM-assisted log analysis cut your mean time to resolution. Note when AI-generated test scaffolding caught a regression that manual testing missed. Quantify the hours saved, the incidents shortened, the deployments unblocked. Make the value visible and specific, because vague claims about "using AI" carry zero weight when someone is deciding team size with a spreadsheet.

3. Watch the signals. When your organization starts tracking "lines of code per engineer" or "AI readiness" scores, when consultants arrive to assess "AI transformation readiness," those are indicators that restructuring conversations are happening above you.
